B2B marketing KPIs should show where prospects progress and what marketing or sales should do next. Separate lead volume, qualification, sales acceptance, opportunity creation and wins. Agree on the entry and exit criteria before building the dashboard.
Stage names vary by organization and software. The objective is a usable definition and an accountable owner, not the largest possible number of stages.
Define stages and the records behind them
Stage | Definition in this example | Required record |
|---|---|---|
Lead | A reachable new contact; duplicates and existing customers handled separately | Acquisition date, account/contact IDs and source |
MQL | Target fit plus documented interest | Fit reason, behavior and decision date |
SQL | Sales reviewed and accepted a next conversation | Acceptance date, owner and next action |
Opportunity | A specific buying need is managed as a deal | Opportunity ID, amount and expected timing |
Won | The agreed winning condition has been met | Won date, value and subsequent changes |
HubSpot's lifecycle guidance distinguishes MQL, SQL and opportunity. If your organization combines SQL and opportunity, document that mapping rather than duplicating metrics under different names.
Work backward from a revenue target
Assume a fictional annual target of JPY100 million in new-customer bookings and JPY2 million per won deal. Use a 20% opportunity-to-win rate and 50% at each preceding transition. These are planning assumptions, not benchmarks.
Required volume | Calculation | Target |
|---|---|---|
Wins | JPY100m / JPY2m | 50 |
Opportunities | 50 / 20% | 250 |
SQLs | 250 / 50% | 500 |
MQLs | 500 / 50% | 1,000 |
Leads | 1,000 / 50% | 2,000 |
If the average opportunity amount is also JPY2 million, the unweighted pipeline requirement is JPY500 million. That is different from JPY100 million in won bookings. Deal-size and probability differences require more than this simplified count model.
Check that the acquired cohort can mature within the year and that sales can handle 500 accepted leads. Keep existing pipeline and existing-customer revenue separate, and build the sales delay into the monthly plan.
Match denominators and cohorts
Metric | Cohort-based calculation | Common mismatch |
|---|---|---|
MQL rate | Members of a lead cohort becoming MQLs / original leads | Current MQLs include older leads |
Sales acceptance | MQL cohort accepted as SQLs / original MQLs | SQL silently changes to mean opportunity |
Opportunity rate | SQL cohort becoming opportunities / original SQLs | Opportunities from other channels are added |
Win rate | Wins from an opportunity cohort / original opportunities | Open deals disappear from the report |
This month's wins divided by this month's new opportunities is an activity ratio, not necessarily an eventual cohort win rate. Compare acquisition or opportunity cohorts at equal ages, such as 30 or 90 days, and label immature groups as interim results.
Turn handoff into an operating agreement
Specify target attributes, evidence of interest, exclusions, contact information and timing. Sales should record acceptance, rejection or recycling. Useful rejection categories include ineligible account, duplicate, existing customer, timing mismatch and missing information.
Agreement | What to specify |
|---|---|
Owner | Receiving team and absence cover |
Deadline | Agreed business-time window based on staffing and volume |
Required evidence | Account, contact, interest, source, action and timestamp |
Rejection or recycling | Reason, next owner and recontact condition |
Review | A date to resolve disagreements in definitions |
If measuring response compliance, define business hours as well as timestamps. Relaxing qualification criteria to meet an MQL target changes the metric; it cannot be compared with the old baseline without disclosure.
Diagnose before optimizing a stage
More leads with a lower MQL rate may indicate a changed audience mix. Suitable MQLs with low acceptance may point to missing information or sales capacity. Weak opportunity creation calls for a review of actual buying needs; weak wins call for investigation of the offer, competition, price and timing.
Read volume, rate, cost and valid wins together. Use your definitions and mature historical cohorts as the baseline instead of adopting a universal email-open or qualification-rate target.
