Marketing insourcing brings some planning, execution or analysis into the company. The decision depends on expertise, available time, accountable leadership and total cost—not a universal monthly ad-spend threshold.

A hybrid model can retain customer understanding and investment decisions internally while using external specialists for execution or production. Define the work to transfer before deciding which organization should perform it.

Compare operating models

Model

Suitable conditions

Main costs

Main risk

In-house

Consistent workload and relevant staff capability

Allocated pay, hiring, training, tools and management

Key-person dependence and learning capacity

Agency

Specialist or temporary capacity is needed

Fees, additional production and internal review

Unclear briefs or knowledge concentrated externally

Hybrid

Business ownership and specialist execution can be separated

Internal effort, external fees and coordination

Duplicated work or gaps in responsibility

An internal business owner is needed in all three models. Agency work does not eliminate internal effort, and removing a fee does not turn the full amount into savings.

Compare equal scopes and full costs

This fictional monthly example covers equivalent planning, operations and reporting. Media spend is identical and excluded from the comparison. One-time hiring or transition costs must be shown separately.

Coordination and overlapping work

Use actual quotes and a workload plan. A fixed agency fee percentage or a JPY1 million monthly advertising budget does not determine the correct model. Faster internal decisions may have value even without large savings, but define how that benefit will be evaluated.

For Google Ads, follow official access-management guidance rather than sharing personal passwords. Verify access and operational capability separately before removing the old arrangement.

The receiving team should reproduce normal work from documentation, review changes, recover from mistakes, explain costs and incomplete data, and cover an absent owner. Compare workload and quality as well as campaign outcomes. A short-term performance change may reflect seasonality or measurement differences; it is not enough to judge the operating model. Expand only the scope the team can sustain.
